Strategy & Corporate Finance
ColdAI works with leadership teams of technology-intensive businesses on the decisions that shape their finances: where to compete, how to allocate capital, how to restructure costs so savings last, how to manage cash and liquidity, and how to prepare for public markets. We pair established strategy and finance methods with AI-assisted market and spend analysis, and we work alongside your auditors, counsel and bankers rather than in their place.

How strategy, capital, cost and cash decisions depend on each other
Each decision constrains the others. A strategy that the capital budget, the cost base and the cash position cannot support stays on paper.
- Where to compete
The markets, customers and capabilities the company chooses to build its position around.
- Capital allocation
Hurdle rates, stage gates and portfolio ranges that send investment where the strategy points.
- Cost structure
Redesigning how money is spent so that savings fund the strategy instead of drifting back.
- Cash and liquidity
Weekly forecasting and working capital discipline that keep the plan fundable.
- Capital markets readiness
Reporting, controls, governance and an equity story fit for public investors.
- Performance metrics
A small set of measures that show whether the strategy is working and where to reallocate.
Matching the finance question on the table to the right piece of work
Leadership teams rarely arrive with a request for a capital allocation framework. They arrive with a question. This table routes the common ones.
| Question | Typical trigger | Work that answers it |
|---|---|---|
| Where should we compete, and with what? | A new entrant, a technology shift or stalled growth | Corporate strategy: market and competitor analysis, strategic options and scenario testing |
| Is capital going to the right places? | Unit shares unchanged for years while new bets wait | A capital allocation framework with risk-class hurdles and reallocation reviews |
| Why do costs keep coming back after each cut? | Overhead growing faster than revenue despite past programs | Cost transformation, with zero-based budgeting applied to the categories that warrant it |
| Will we have enough cash next quarter? | Tight covenants, seasonal troughs or a pending transaction | A weekly cash forecast and a working capital program |
| Are we ready to list? | The board is considering an IPO window | An IPO readiness assessment and equity story work |
| How do we create value in a portfolio company? | New private equity ownership | Covered in depth on our private equity and portfolio value creation page |
Many engagements touch more than one row. The sub-pages below explain the method behind each piece of work.
Where AI-assisted analysis earns a place in strategy and finance work
Our capability page describes combining classic strategic frameworks with advanced analytics and AI-powered market intelligence1. In practice, the value is in the evidence-gathering steps that used to limit how many options a team could examine. Language models can read competitor filings, product documentation, job postings and patent records far faster than an analyst team reading them by hand, and summarize how a market is moving. Classifiers can sort a year of ledger and purchasing data into consistent cost categories much faster than manual coding, with a person reviewing the low-confidence items.
Forecasting is the other strong use. Models that learn from customer payment history can predict receipt timing more accurately than due dates alone, and scenario tools let a finance team test many combinations of price, volume and cost assumptions quickly.
The limits matter as much. Models summarize the sources they are given and can be confidently wrong, so every finding that shapes a recommendation is checked against primary documents. Choosing where to compete, which units to fund and which costs to stop remains a judgment for the leadership team, informed by the analysis rather than delegated to it.
Material to assemble before a strategy and capital review
Having these ready shortens the diagnostic phase and makes the first conversations about decisions rather than data requests.
Boundaries: advice we do not give, and work covered elsewhere
Corporate finance work sits close to regulated advice. We do not provide investment, legal or tax advice, consistent with how our fundraising service describes its scope2. Capital structure choices, listing documents, accounting treatments and tax positions need sign-off from your counsel, auditors, tax advisers and, where relevant, investment banks. We prepare the analysis, models and plans they rely on and make sure their conclusions flow back into the work.
Some related questions are better answered on other pages. Raising private equity rounds or running a token event belongs to fundraising. Diligence on acquisitions and post-merger integration belong to mergers and acquisitions. Private equity value creation across a portfolio is covered on the private equity AI page, and fund-level tooling such as AI-assisted due diligence sits under private capital.
Signs a strategy will not survive contact with the budget
No change in capital shares
Early signalThe year after a new strategy, each unit's allocation looks the same as before.
MitigationSet allocation envelopes from the strategy's priorities before unit requests are reviewed.
Savings with no destination
Early signalCost targets are set, but nobody has decided what the freed money will fund.
MitigationName the reinvestment alongside each cost decision, so the case for change is visible to the people affected.
A plan nobody has tested for cash
Early signalInvestment timing was set in the annual plan without a weekly liquidity view.
MitigationRun the plan through the cash forecast and covenant headroom before committing to dates.
Metrics that measure activity, not position
Early signalDashboards track project milestones but not market share, margin or returns.
MitigationAgree a short set of outcome measures for the strategy and review them with capital decisions.
Frequently asked questions
What does strategy and corporate finance consulting at ColdAI cover?
Six areas, as listed on this page: corporate strategy, capital allocation, cost transformation, treasury optimization, private equity value creation and IPO advisory. The work follows a sequence of strategic assessment, strategy development, financial architecture and execution planning. Our focus is technology-intensive markets, where data, AI capability and ecosystem position change how competitive advantage is built.
Does ColdAI give investment, legal or tax advice as part of this work?
No. We provide analysis, models, plans and process support. Decisions that need regulated advice, such as securities matters, listing documents, accounting treatments and tax structuring, are made with your counsel, auditors, tax advisers and banks. We work alongside them and make sure their conclusions are reflected in the strategy, the capital plan and the forecasts.
When is a large strategy firm or investment bank a better choice?
When you need extensive proprietary benchmarking databases across many industries, very large multi-country programs staffed by hundreds of people, or a regulated service such as a fairness opinion, underwriting or a formal valuation for transaction purposes. Those are not services we offer. We are better suited to leadership teams in technology-intensive markets who want rigorous analysis tied closely to how AI and data change their economics.
How long does a typical strategy or capital allocation engagement take?
It depends on scope, so we agree it at the outset rather than quoting a standard duration. A focused question, such as designing hurdle rates and gate criteria, is much smaller than a full corporate strategy with a capital plan. The diagnostic phase is usually the most variable part, which is why having financial, capital and cost data assembled in advance makes a real difference.
Can this work run alongside a cost reduction program already under way?
Yes, and it often should. A cost program without a strategic frame tends to cut evenly, including in areas the company should be investing in. We would review what the existing program targets, connect it to the strategy's priorities and the capital plan, and suggest where the method should change, such as applying zero-based challenge only to categories where it pays.
